This is what I think as well. At least for Kaido and BM. They were born physically monstrous, they probably relied heavily on just that for most of their lives.

Kaido has shown way more than BM though, his haki usage is the best we’ve seen so far in the series. Big Mom was lacking with haki and DF awakening.
